Break-even ROAS: the number to know before you run ads

Work out the return on ad spend you need just to cover your costs, with a worked example and a free formula.

Updated 30 October 2026 · EcommFusion

An ads dashboard that shows a ROAS of 2.5 looks like good news: every rupee or dollar spent brings back two and a half. But whether you made money depends on something the dashboard doesn’t know: your costs. For some products a ROAS of 2.5 is healthy profit. For others it means you lose money on every sale.

The number that tells you which one is true is your break-even ROAS.

What ROAS and break-even ROAS mean

ROAS (return on ad spend) is the revenue from ads divided by what you spent on them. Spend 1,000 and get 3,000 in sales, and your ROAS is 3.

Break-even ROAS is the ROAS at which ads stop losing money and start paying for themselves. Below it, every ad-driven order costs you money. Above it, ads are profitable.

The formula

Break-even ROAS = selling price ÷ profit per order before ads

Profit per order before ads is what you keep after every cost except advertising: the product cost, packaging, shipping you pay, payment fees and any discount you give.

A worked example

ItemAmount
Selling price1,000
Average discount (10%)−100
Product cost−300
Packaging−30
Shipping you pay−80
Payment fee (about 2%)−18
Profit per order before ads472

Revenue per order after the discount is 900. Break-even ROAS = 900 ÷ 472 ≈ 1.9. So this product makes money from ads at any ROAS above about 1.9, and loses money below it.

Now take a cheaper product: price 400, cost 180, packaging 20, shipping 80, fees 8 and no discount. Profit before ads is 112, and break-even ROAS is 400 ÷ 112 ≈ 3.6. The same ROAS of 2.5 that is profitable for the first product loses money on this one.

What to do with the number

  • Compare products before you advertise them. Products with a low break-even ROAS can afford ads. Products with a high one may need a higher price, a bundle or cheaper shipping first.
  • Judge campaigns against break-even, not against a rule of thumb. “ROAS of 3 is good” is meaningless without your costs.
  • Raise average order value. Bundles and free-shipping thresholds spread the shipping and packaging cost over more revenue, which lowers break-even ROAS.
  • Remember repeat customers. If many buyers come back without ads, you can sometimes accept a first order near break-even. Decide that on purpose, with real repeat-purchase numbers.

The cost per order version

If you think in cost per acquisition (CPA) instead, the break-even CPA is simply your profit per order before ads: in the first example, 472. Spend more than that to win an order and the order loses money.

Work this out once for each product you sell, and you will never again have to guess whether your ads are working.

Frequently asked questions

What is break-even ROAS?

Break-even ROAS is the return on ad spend at which advertising stops losing money. It equals your revenue per order divided by your profit per order before ads.

What is the formula for break-even ROAS?

Break-even ROAS = revenue per order ÷ profit per order before ads. If you know your margin as a percentage, it is also 100 ÷ margin %. A 40% margin gives a break-even ROAS of 2.5.

Is a ROAS of 3 good?

It depends on your costs. A ROAS of 3 is profitable for a product with a break-even ROAS of 1.9, but it loses money on a product whose break-even ROAS is 3.6. Always compare ROAS with your own break-even number.
